The purpose of this thesis is to describe the activity carried out at Fedegari Group S.p.A. based in Albuzzano (PV). Specifically, the development and implementation of the basic concepts typical of Lean Manufacturing will be described, in order to analyze and optimize the layout of the company's wiring and testing department. The first two chapters will have a more descriptive profile than the next ones. In particular, in the first one a brief introduction will be made of the company and the product that has made the name "Fedegari" great in the world, namely the autoclaves. Also within the first chapter, the different types of production processes and the different organizational types of production will be treated in detail, in order to better frame the typical production organization of Fedegari. The second chapter, on the other hand, is completely dedicated to the definition of the key concepts and the main tools typical of "Lean Manufacturing". The last three chapters are entirely dedicated to the description of the "Kaizen Project", that is the project conceived within the Company aimed at analyzing and above all optimizing space, time and resources within the testing department. In the third chapter the analysis of the "current state" will be illustrated in particular, that is, the current situation of the department will be represented, all using graphic tools typical of the "Lean philosophy", such as Value Stream Map and BPMN (Business Process Model and Notation). At the end of the chapter, all the critical issues that emerged as a result of the analysis will be presented in a compact form. In the fourth chapter, instead, the analysis of the "future state" will be carried out following the critical issues encountered, the possible improvement and implementation solutions will be defined. Finally, in the fifth, the concrete benefits obtained as a result of the transformations implemented will be illustrated, using performance indicators commonly called " KPI " (Key Performance Indicator).
Analisi ed ottimizzazione del layout funzionale di un reparto produttivo su commessa: Progetto Kaizen. Lo scopo di questo elaborato di tesi è quello di descrivere l’attività svolta presso la Fedegari Group S.p.A. con sede in Albuzzano (PV). Nello specifico, verrà descritto lo svolgimento e l’implementazione dei concetti base tipici della Lean Manufacturing, al fine di analizzare ed ottimizzare il layout del reparto cablaggio e collaudo della ditta. I primi due capitoli avranno un profilo più descrittivo rispetto ai successivi: in particolare, nel primo verrà fatta una breve introduzione dell’azienda e del prodotto che ha reso grande il nome “Fedegari” nel mondo, ossia le autoclavi. Sempre all’interno del primo capitolo, verranno trattati in dettaglio i diversi tipi di processi produttivi e le diverse tipologie organizzative di produzione, in modo da poter inquadrare meglio l’organizzazione produttiva tipica della Fedegari. Il secondo capitolo è completamente dedicato alla definizione dei concetti chiave e degli strumenti principali tipici della Lean Manufacturing. Gli ultimi tre capitoli sono interamente dedicati alla descrizione del “Progetto Kaizen”, ossia il progetto ideato all’interno della Società atto ad analizzare e soprattutto ottimizzare spazi, tempo e risorse all’interno del reparto collaudo. Nel terzo capitolo verrà illustrata l’analisi del current state, ossia verrà rappresentata l’attuale situazione nel reparto, il tutto utilizzando strumenti grafici tipici della filosofia Lean, come per esempio Value Stream Map e BPMN (Business Process Model and Notation). Alla fine del capitolo verranno presentate in forma compatta tutte le criticità emerse a seguito dell’analisi. Nel capitolo 4 verrà presentata l’analisi del future state. A seguito delle criticità riscontrate, verranno definire le possibili soluzioni migliorative ed implementative. Infine, nell’ultimo capitolo verranno presentati i benefici ottenuti a seguito delle trasformazioni messe in atto, servendosi di indicatori di performance comunemente chiamati KPI (Key Performance Indicator).
